Roadmap, re-cut: any coordinate on Earth by default

2026-09-02 18:05 UTC, superseding the 17:50 report. Source of truth: ROADMAP.md on main; dates come from the tickets that own them. The weekly report marks each row met, moved or missed from Sunday 2026-09-06.

The horizon

Week one is the week of 1 September. The MVP is the friends-and-family link (MASTER-PLAN ยง4: a link people load and are impressed that they are in the real world, socialise, fight, explore). Its date is yours: INB-12 proposes week twelve, 2026-11-24, as the planning default, with the week-four re-plan on 30 September allowed to move it on measured cost and the blind verdicts. Everything below is cut to that default.

Joel, 18:0x UTC: “This roadmap talks a lot about austin but everything needs to be ground floor any coordinate in the world by default.” So the default unit of every objective and milestone is any coordinate on Earth at ground floor, with honest states where data is missing. Austin's home block is where quality is judged first, because the reference ladder starts there; it is never the scope, and a milestone that only holds in Austin is not met.

Objectives and key results

O1. The real world, judged: any coordinate compiles, Austin is judged first

  1. Any S2 level-16 cell on Earth compiles at v0 from the layers present there, gaps marked authored, by 11 Sep (CMP-6): proven on Austin's nine cells and on twenty random land cells, products on the dev store.
  2. First blind pair judged on the rig by 9 Sep as a diagnostic (EVAL-4); verdicts count after EVAL-7's containerised judge.
  3. Compiled Austin paired blind against the frozen alpha by 16 Sep via the preview render (CMP-16, EVAL-9); two non-Austin portal places by 23 Sep.
  4. Zero judged frames without an admissibility receipt from the first counting wave.

O2. Contracts pin everything

  1. C1 and C2 v0 on main by 5 Sep (PLAT-15 PR1); remaining PRs by 12 Sep.
  2. C3 and C9 v0 cut together by 16 Sep (PLAT-45, PLAT-38), the job's refusal in the product manifest.
  3. C5 M1 within 32 to 40 builder-hours of common v0; C8 with the three release fields before the first release train; C7 with EVAL-4; C4 token and C10 before world-sim's first session.
  4. Two fixture packs certified by two S2 implementations and pinned by three consumers: met 2 Sep.

O3. The data layer is queryable and honest

  1. DATA-2 PR1 and PR2 merged by 5 Sep.
  2. Terrain for the whole Earth from global sources first (Copernicus GLO-30; DATA-7, asked for 10 Sep), Austin among its cells, regional sources marked regional; DATA-8 to DATA-12 the same way, global first.
  3. Coverage for all seventeen portal places and any coordinate by 19 Sep (DATA-3 phase 3).
  4. One simple, fast way to get an experiment's tiles by 12 Sep (DATA-5).

O4. The fleet runs itself

  1. Every merge is the gate's: zero hand merges since 2 Sep 15:12 UTC (met so far).
  2. Job runner: records PR by 4 Sep (met early), slice 1 running jobs on aa-cpu-1 by 14 Sep.
  3. Weekly report every Sunday from 6 Sep: cost per repo, review calibration, capacity walls.
  4. Capacity inside the five-hour windows: one Fable lane per hour at most, an hour's freeze after a wall, fewer walls each week.
  5. Spend under the 10,000 USD monthly ceiling, model spend per repo weekly.

O5. Labs measure or stop

  1. LAB-1 to LAB-4 each post a first measurable result by 16 Sep.
  2. Pilot A judged blind from 9 Sep at the earliest, once EVAL-5's controls exist.
  3. Kill-or-keep with the realised gain on every card at 30 Sep; a winner graduates by a MIGRATION row, never by import, and only on a result that holds outside its training area.

O6. Toward the link

  1. world-serve and world-sim leads as their end states merge; the client-web lead once C3 products exist (target 16 Sep).
  2. The Rust + wgpu client's week-eight test, week of 26 Oct.
  3. Cutover when the new alpha beats the frozen alpha blind on Austin and the first-session flow; the link at your date (INB-12).
  4. The world map (pick anywhere on Earth and teleport, with honest coverage states) is the door past the portals in the link, so any coordinate is reachable from day one.

The dependency chain

contracts v0 (C1, C2 → C3, C9 → C5, C7, C8)→ earth-data publishes layers (buildings, roads, places; then terrain)→ tile-compiler compiles Austin at v0→ world-serve serves C9; the job runner dispatches→ client-web reads C3; the wgpu test→ eval judges blind at every step; the cutover test

The labs run beside the chain, not on it: each graduates into tile-compiler or earth-data by a port, or is killed at its date.

What you decide

INB-12, the friends-and-family date (default 24 Nov). INB-6 by 5 Sep (the geo and engineering conventions, or strike rows). INB-9 by 5 Sep (the accounts only you can create). INB-10 and INB-11 by 9 Sep (rotate the account-wide R2 key; the dead OpenRouter key). Each carries a default if silent.
